Do you really need a (new) WMS?

Miebach Consulting

As a business grows, warehouse operations become more complex. Order volumes rise, SKU ranges expand, customer requirements increase and service expectations become more demanding. These changes often put existing processes and systems under pressure and can make a new Warehouse Management System (WMS) seem like the obvious next step.

Growth alone is not sufficient reason to replace a WMS. A better starting point is straightforward: what operational problem needs to be solved?

Identify the problems before selecting the WMS technology

Warehouse performance can decline for many reasons. Processes may no longer suit current volumes, storage locations may be poorly organised, inventory data may be unreliable, responsibilities may be unclear, or the existing system may simply be configured poorly.

Replacing the WMS before identifying the root cause can lock inefficient processes into a new system and add cost without improving performance.

Technology can also be the limiting factor. Common signs include growing reliance on spreadsheets and manual workarounds, weak inventory visibility, difficulty supporting new fulfilment requirements, poor system integration and limited capacity to support planned growth.

The right response depends on the cause. It may involve process improvement, reconfiguring the current system, targeted modernisation or a full WMS replacement.

Align WMS requirements with future business needs

The decision also needs to reflect where the business is heading.

As a guidance on WMS selection we at Miebach recommend linking the decision to a defined operational need and the organisation's longer-term direction. The right solution varies by business because processes, organisational context and digital maturity differ.

For SMEs, proportionality matters. The system should meet current requirements without adding unnecessary complexity, while retaining enough flexibility to support future development.

Key questions include:

  • What operational problem are we trying to solve?
  • Which limitations come from processes and which come from technology?
  • What will our warehouse need to do differently in three to five years?
  • Can our existing systems support those requirements?
  • What would happen if we did nothing?
  • These questions create a stronger investment basis than starting with a product shortlist.

Why WMS selection is a business decision

A WMS shapes inventory control, work prioritisation, order fulfilment and day-to-day warehouse activity. Treating the project primarily as an IT initiative can therefore overlook much of its operational impact.

WMS selection is an operational and technology decision with direct business implications.

This guidance treats warehouse system replacement as a strategic business decision and recommends assessing the current operation and future requirements before selecting a solution.

That assessment may support a new WMS, or it may show that another intervention should take priority. Either conclusion provides useful direction for the business.

When should you consider replacing your WMS?

Start a WMS project by establishing where the operation is constrained, what causes those constraints and what the warehouse will need to support in future. Select technology only once that position is clear.

Review your warehouse processes, systems and future requirements before entering the WMS market.
